A documented case

Janak ran a company of two thousand, and he ran it angry.

Janak led a utensil export house with two thousand employees, and he led it on pressure. He thought pressure was how work got done, and he never saw what it cost him, at the plant or at home. In his words, he had never realised he was an angry boss.

The mechanism

A conversation is decided by the response, not the words.

You say the thing right and it still does not land. Antano puts it plainly. Communication is the response you get. Not how you sound on your own, but the state you put the other person in. Words are a secondary description, lossy on the way out and again on the way in, and the real exchange happens underneath them.

What a conversation is actually running on.

A conversation is rarely decided by the words. It is running on three things, set underneath them. Name the one you are missing and the response changes.

The state you evoke

Words land on a state. Put a person in the wrong state and the best point bounces off. Change the state first, and the same words land.

Case. A cybersecurity leader kept asking why his team would not listen when his intent was good. Once he spoke with real consideration for their state, his team came to him and said something had changed, he was not shouting anymore.

What they actually want

People tell you what they are asking for, not what they want. Everyone carries charged words that hold their real meaning. Catch the word they say with heat, and give it back.

Case. One leader listened for the exact anchors a chief executive's team already responded to, then used those same anchors himself. The team followed as if the instruction had come from the chief executive.

Rapport, then leading

You match a person before you move them. Match their pace and state until there is rapport, then lead, and they follow. The window to lead is seconds.

Case. Antano once settled a crying child by tapping his foot at the exact rate she cried, then slowing it. He paced her first, then led her, and she settled.

The limit of the tips

Why the communication tips do not land.

Speak clearly, listen actively, fix your body language. Every rule speaks to the surface. Human communication does not fit into universal rules. A loud voice means lying in one person and conviction in the next, so you read the person in front of you, not a chart.

This is why fluency is not the skill. Antano once faced a room of a hundred unruly children. He mirrored them until he had almost become them, built rapport with the whole room, then led them into a state of certainty about their future. That year the school passed one hundred percent for the first time. No polished speech did that. The state did.

It is also why a brilliant writer can fail to say what he feels to his own family. The words are all there. The capability to move the state is the part that was never built.

You cannot not influence. Every pause and every state you carry is already doing the work. The only question is whether you do it on purpose, and whether you read the person before you try.

The generation gap

His grandfather finally listened, and thirty years compressed into three.

She taught well for years, then her school grew from three hundred to eight hundred.

There is no one phrase that makes you a communicator. If two people struggle to communicate, the deeper reason is different for each, and that is what Antano and Harini go after. Take the conversation you keep losing. Ask which of the three you have not done. The answer changes your next move.

  1. The state. Do you know the state the other person is in, or are you delivering logic onto the wrong one?
  2. The want. Do you know what they actually want, or only what they are asking for?
  3. The read. Are you reading them, or are you assuming, and calling the assumption understanding?

Why do people not listen even when I am clearly right? +

Being right is not the blocker. Logic lands on a state, and if the state is wrong the point bounces off. The response you get is the real measure of the message.

Are communication tips and body language rules enough? +

No. There is no universal rule. A loud voice means lying in one person and conviction in another. You read the person in front of you, not a chart of gestures.

Is good communication something you are born with? +
